Honda’s ambitious return to Formula 1 as a works partner for Aston Martin, coinciding with the sport’s radical technical overhaul slated for 2026, has encountered substantial challenges, with the full extent of performance and reliability issues only becoming apparent in January of the current year. Despite high expectations for the new era, fuelled by Aston Martin’s state-of-the-art Silverstone factory, the recruitment of legendary designer Adrian Newey, and the prestige of a works Honda partnership, the initial phases of the power unit development have proved more arduous than anticipated.
Shintaro Orihara, Honda’s trackside manager and chief engineer, revealed in an exclusive interview with Motorsport.com that while the power unit’s development appeared "not so bad" towards the end of the previous year, a critical shift occurred early in the new year. "So, probably at the end of last year, our position was not so bad," Orihara stated. "Still, performance and drivability were in the development stage, but it looked okay. But in January, we realised that in some of the areas we found some, not issues, but we realised that performance was always up, down, up, down. So we found some performance, but then we also found some reliability issues."
This fluctuating performance, coupled with nascent reliability concerns, quickly escalated into a more profound competitive deficit. Orihara elaborated on the stark reality faced by the engineering teams: "In January, we realised that our performance and reliability would not be competitive. When we started running in Barcelona [during winter testing], we realised that our performance was definitely poor compared to the other manufacturers. And also, we found some issues on the battery side."
The battery-related problems proved particularly detrimental, consuming valuable track time during pre-season testing. For a new partnership and a completely redesigned power unit, the loss of data acquisition opportunities was acutely painful, hindering the critical process of understanding the new architecture and recovering from the identified performance shortfall. This setback further compounded the team’s difficulties, pushing them further behind competitors who seemingly navigated the new regulations with greater initial success.

Aston Martin’s team principal, Mike Krack, had previously admitted that the team had "barely been racing" prior to the summer break, highlighting a significant competitive gap that, by some internal estimates, amounted to approximately one second to the leading competitors. While the AMR26 chassis received its first major upgrade package in Hungary, the power unit’s struggles have undeniably been a core component of the overall performance equation. Fernando Alonso, a driver known for his meticulous feedback, would undoubtedly have felt the effects of any drivability or power deficiencies, further underlining the urgency of addressing Honda’s challenges.
The complexity of the 2026 Formula 1 regulations is cited by Honda as a primary contributor to their current predicament. Orihara stressed that there hasn’t been a single isolated stumbling block but rather a confluence of fundamental changes introduced simultaneously. These regulations mandate a significant increase in electrical power (with the MGU-K output rising from around 120kW to 350kW), a reduction in fuel flow to the internal combustion engine (ICE), and the complete removal of the MGU-H – a complex energy recovery component previously integrated with the turbocharger.
"It’s difficult to say which component of the power unit is most challenging because in this regulation, everything has changed a lot," Orihara explained. "For example, MGU-K power changed from, let’s say, [120] to 350 kilowatts. That is a significant change. But also on the internal combustion engine side, we have changed the fuel flow rate. So in this regulation, everything has been changed so much. So, a challenging point for Honda is just the combination of a lot of changes happening at the same time."
The decision to prioritise reliability, a cornerstone of Honda’s engineering philosophy, meant that potential performance gains had to be re-evaluated and, in some cases, temporarily shelved. This conservative approach, while prudent for long-term endurance, inevitably slowed down the overall development cycle and exacerbated the performance deficit in the short term. The challenge then becomes a delicate balancing act: extracting maximum power while ensuring the power unit can withstand the rigours of an entire race weekend and season.
On the electrical side, the focus has been on efficiency, a critical metric given the increased reliance on hybrid power. However, Orihara noted that these changes have also profoundly impacted drivability – an area consistently raised by both Honda and Aston Martin throughout the initial months of the season. The removal of the MGU-H, in particular, has been a significant hurdle. This component previously played a crucial role in eliminating turbo lag and maintaining consistent boost pressure, thereby smoothing the power delivery.
"Removing the MGU-H has also been quite challenging on the power unit side," Orihara stated. "Probably that is the most exciting point for power unit manufacturers. I have always been mentioning drivability. That is, maybe not mainly, but the majority of that is coming from removing the MGU-H. So that is a challenging point for us as a power unit supplier, to keep the boost pressure at a target. Again, it’s difficult to pick one component that has been most challenging for us, but it has been the combination of all changes at the same time."
Honda’s current F1 project differs significantly from its highly successful partnership with Red Bull Racing, which culminated in multiple world championships. While the Red Bull collaboration benefited from a more mature power unit architecture and a gradual evolution of regulations, the 2026 regulations represent a ground-up redesign. This new challenge also aligns with Honda’s broader philosophy of transferring F1 knowledge and cutting-edge technologies to other areas of its automotive and engineering divisions, making the current learning curve exceptionally steep but potentially rewarding in the long run.
Looking ahead, Honda is preparing for a crucial first step towards addressing its power unit deficit. An upgrade package specifically targeting the internal combustion engine’s outright power is slated for introduction at the upcoming Zandvoort Grand Prix. This update has already undergone preliminary testing during a filming day at the Hungaroring, allowing engineers to gather initial data on its performance and reliability characteristics. Such filming days, typically limited to 100km of running on special demonstration tyres, offer a vital opportunity for systems checks and initial validation of new components outside of formal testing sessions.
While the Zandvoort upgrade is intended to be a significant step, Honda acknowledges that the journey back to a truly competitive level will be protracted. Orihara indicated that regaining the desired performance will require "a lot of time," underscoring the immense engineering effort and iterative development cycles required to master the complexities of the 2026 power unit regulations. The partnership with Aston Martin represents a long-term commitment, with both entities understanding that success in this new era will be a marathon, not a sprint. The initial optimism may have been tempered by the January reality check, but the resolve to overcome these challenges remains central to Honda’s Formula 1 aspirations.
